For all the hype around AI, enterprise-wide adoption of powerful, high-stakes tools is hitting a wall. The problem isn’t just about traditional cybersecurity concerns. It’s a fundamental trust gap rooted in unanswered questions about bias, misinformation, and accountability. Achieving truly trustworthy AI starts with a new approach to risk, one that builds confidence by embedding AI guardrails directly into the product development lifecycle, rather than treating them as an afterthought.

With experience leading technology risk and security teams at major corporations like Boeing and KPMG, Prasad has seen firsthand what separates successful AI adoption from failed experiments. “Trust in enterprise AI isn’t about a single control or compliance checkbox. It’s about building guardrails that address bias, accountability, and transparency so people actually feel confident using these systems in real business decisions,” says Prasad.

  • Beyond the breach: Building these guardrails and earning genuine trust involves looking beyond mere compliance with prescriptive regulations, like the EU AI Act, to address fundamental business concerns. "AI security is definitely one piece of it, but depending on the use case, there are other types of risk that also warrant discussion, such as accountability, transparency, bias, and misinformation."

  • Built-in, not bolted-on: The common fear is that robust safeguards slow down development. But according to Prasad, the smartest companies have learned that governance doesn't slow innovation, it enables it. "The most successful companies integrate responsible AI principles directly into the product development lifecycle. When safeguards tailored to the product's specific risk are built in from the start, they become a natural part of the process. It doesn't feel like an additional burden that you're just tacking on."

  • Different risks, different approach: Prasad cautions that this integration demands some nuance. Because AI risks are highly context-dependent, guardrails are most effective when precisely tailored to each specific use case. "The risks in a hiring application are very different from those in a financial application. The monitoring, verification, and validation for every product must vary based on its specific use case and risk. This is not a one-size-fits-all approach, which was often true for traditional software."

Because the risks are so varied, Prasad says that a formal organizational structure is key to managing them at scale. Prasad advises that organizations conduct their own formal evaluations to understand how a tool will behave within their specific environment, moving beyond a vendor's generalized claims. This focus on auditability and governance can be a key factor in creating the psychological safety needed for broad adoption.

  • Tackling shadow AI: Before you can move to adopt new AI tools, leaders need to get a handle on what their teams are already using internally. For many leaders, that means the first step is to address shadow AI. "It's important to start by creating a company-wide inventory of where AI is being used, what tools are active, and who is monitoring them."

  • Central hub, local smarts: From there, teams can implement a framework for AI governance that allows a central team to set best practices while empowering functional teams to manage their unique risk profiles. This structure is vital for building consistent trust across the enterprise. "A hub-and-spoke model works best," says Prasad. "A centralized governance team disseminates best practices, while eyes and ears within the various product teams provide a complete understanding of how AI is used. This structure allows the company to formulate risk at an enterprise level."

  • Monitor the new vital signs: "We have a new class of metrics called AI observability metrics. These are things like accuracy, precision, hallucination rate, bias rate, or drift in the model. Companies need to have the right toolset to be able to measure and monitor these new metrics." Prasad says that teams need to retest and revalidate that a particular tool makes sense for their specific use case.

For Prasad, the path forward isn’t measured by vanity KPIs or compliance checkmarks. Instead, he concludes, it's defined by a practical question that can guide leaders: "How often is my AI tool getting it right?" The answer lies in real-time data on accuracy, bias, and precision. Answering this question honestly requires looking beyond just cybersecurity to gain a more complete view of AI tool-related risk.
